This is an illustrative pharmaceutical marketing analytics case study, not a client result. It shows how a regulated healthcare marketing team can turn disconnected reports into a measurement model that leads to decisions without claiming more than the evidence supports.

The numbers are a worked example. The method is the asset.

The example situation

Assume a pharmaceutical corporate site has 80 indexable pages across research, disease education, corporate information, services, glossary definitions, and campaign archives. Search Console shows growing impressions but few clicks. Server logs show recognized crawlers retrieving pages. The analytics dashboard reports visits and form fills. The review team tracks approvals in a separate system.

Each report looks active. Nobody can answer which page owns an important query, whether crawler retrieval relates to search growth, which actions are qualified, or how review time affects the publishing plan.

Step 1: Freeze a measurement window

The team chooses the latest complete 28-day Search Console window and compares it with the preceding 28 days. It also reads the daily series so a short spike cannot masquerade as sustained growth.

The worked baseline is:

  • 12,400 property-level search impressions, up from 8,900 in the prior window.
  • 42 disclosed search clicks, up from 31.
  • Five priority query groups receiving impressions across 19 URLs.
  • 1,180 successful content requests from recognized crawler purposes.
  • 64 engaged visits reaching a defined research-to-contact action.
  • 11 complete contact forms, of which four meet the qualification rule.
  • A median 24 days from evidence-ready brief to approval.

These values stay in separate rows. Search impressions, crawler retrievals, engaged visits, qualified forms, and approval time describe different parts of the system.

Step 2: Write the definition beside every number

The team creates a short measurement dictionary.

  • Search impression: An impression reported by Search Console under the selected property and date window.
  • Page-level impression: An impression assigned to a URL in the page dimension. It is not added to the property total as if the aggregations were identical.
  • Successful crawler content request: An eligible request for content that returned the site's success criteria from a recognized crawler purpose.
  • Engaged research-to-contact action: A completed visit from a research page to the contact page after the minimum engagement rule.
  • Qualified form: A complete submission matching the organization, need, and contact requirements defined by the business.
  • Approval time: Calendar days from evidence-ready status to final approval.

This takes one meeting. It prevents months of arguing over numbers that share a label but not a definition.

Step 3: Find the ownership problem

One priority query group appears across a service page, educational guide, category page, glossary term, and FAQ. The property-level query view shows demand. The page view shows that no URL owns it cleanly.

The team assigns the jobs:

  • The service page answers commercial scope, deliverables, fit, and next action.
  • The guide explains the method.
  • The category page organizes research.
  • The glossary gives the short definition.
  • The FAQ answers narrow questions and links to the owner.

The team does not delete four pages simply because all five received impressions. It rewrites repeated openings, removes duplicated headings, clarifies internal links, and records the intended owner for each query group.

Step 4: Separate retrieval from discovery

The crawler report shows 1,180 successful content requests. Most reach the homepage and research hub. The priority guide receives 26. The service page receives 18.

That proves the pages were successfully retrieved under the crawler rules. It does not prove indexing, ranking, citation, or use in an AI answer. The team compares retrieval and discovery dates for useful patterns while keeping the claims separate.

One immediate decision does come from the crawler data: a newly published evidence page has search impressions but no successful crawler content requests in the same period. The team checks access, response status, canonical output, internal links, and the sitemap before writing more copy.

Step 5: Define the qualified action

The old dashboard counted every form start and click-to-email as a lead. The new rule requires a complete submission with a work email, organization, relevant need, and enough context for a response.

Eleven forms become four qualified forms. The number got smaller and more useful.

The team also stops treating research pages like landing pages. Their primary action is continued research or a move to the relevant service page. The service page owns the contact decision. This makes page performance consistent with page purpose.

Step 6: Add the publishing constraint

The review report shows a median 24 days from evidence-ready brief to approval, with three rounds on average. The comments reveal that most repeated rounds come from missing source details, unclear audience, and qualifications added after drafting.

The content brief gains required fields for audience, purpose, source set, material statements, qualifications, owner, and update trigger. The team measures whether those fields reduce avoidable review rounds in the next sprint.

This is a marketing metric because it controls how quickly the organization can publish and update useful material. It is also a governance metric because speed cannot come from skipping evidence or review.

The resulting scorecard

The final scorecard uses one row per decision stage.

  1. Discovery: Property impressions, disclosed clicks, and query trend.
  2. Ownership: Intended URL, actual URLs shown, and the owner's share of page-level impressions.
  3. Click opportunity: Average position trend and clicks for the intended page.
  4. Retrieval: Successful crawler content requests, reported by crawler purpose and page.
  5. Human use: Engaged visits and the next action appropriate to the page type.
  6. Qualified outcome: Complete forms, qualified forms, accepted conversations, and opportunities.
  7. Operations: Evidence-ready to approval time, review rounds, and recurring causes of rework.

Every row includes the current window, prior window, definition, source, owner, and next action. There is no combined visibility score.

The first content sprint

The team approves three actions.

  1. Clarify ownership across the highest-value overlapping query group.
  2. Publish one dedicated guide for a growing query need currently landing on a generic hub.
  3. Update the brief and content record so evidence, audience, qualifications, and measurement are present before drafting.

The team records the publication dates and waits for a complete comparison window. It watches the daily series for collapse, but it does not declare success from the first three days.

What would count as a win

The next review looks for movement that matches the intervention:

  • A larger share of query impressions reaching the intended page owner.
  • Sustained impressions across both halves of the window.
  • Movement toward a realistic click range.
  • Qualified actions from the page built for commercial intent.
  • Fewer review rounds caused by missing brief information.
  • Successful retrieval of the new guide without confusing retrieval with citation.

A win does not require every metric to rise at once. It requires enough evidence to know what improved, what did not, and what the next sprint should change.
